Rather than dedicating focused time to the work they were hired to do, knowledge workers spend most of their days responding to and checking for unexpected requests which, because they\u2019re part of a team, they feel pressured to fulfill immediately.<\/p>\n\n\n\n<p>Cal Newport has written several other books on productivity and focus, including <a href=\"https:\/\/www.shortform.com\/app\/book\/deep-work\"><em>Deep Work<\/em><\/a><em>, <\/em><a href=\"https:\/\/www.shortform.com\/app\/book\/so-good-they-cant-ignore-you\/1-page-summary\"><em>So Good They Can\u2019t Ignore You<\/em><\/a><em>, <\/em>and <a href=\"https:\/\/www.shortform.com\/app\/book\/digital-minimalism\"><em>Digital Minimalism<\/em><\/a><em>. <\/em>He teaches computer science at Georgetown University and hosts the <a href=\"https:\/\/www.calnewport.com\/podcast\/\"><em>Deep Questions<\/em><\/a><em> <\/em>podcast.&nbsp;&nbsp;<\/p>\n\n\n\n<p><em>A World Without Email <\/em>builds on the popularity of his earlier works. It also makes knowledge workers miserable and stressed by constant demands on their time.&nbsp;<\/p>\n\n\n\n<p>However, Newport doesn\u2019t believe the workplace must be this way and proposes three changes to the systems that govern how knowledge workers produce work:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Change the <em>workflows<\/em> that determine how employees work.<\/li><li>Change the <em>methods of communication<\/em> that determine how employees connect.<\/li><li>Change the <em>nature of the work<\/em> employees complete.&nbsp;<\/li><\/ul>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Our Current Approach to Work: The Hyperactive Hive Mind Workflow<\/strong><\/h3>\n\n\n\n<p>Newport argues that <strong>most knowledge workers structure their work days around responding to unscheduled emails and instant messages rather than around the <a href=\"https:\/\/www.shortform.com\/blog\/knowledge-work\/\">knowledge work<\/a> they were hired to do<\/strong>. A 2019 study showed that the average employee sent and received 126 emails a day, and another study showed that employees check their instant messenger app once a minute on average and their inboxes 77 times a day. A third study indicated that many knowledge workers can only perform about an hour of uninterrupted knowledge work a day. The rest of their day is spent responding to a barrage of incoming emails and messages.<\/p>\n\n\n\n<p>Newport coined a term to describe <strong>this<\/strong> <strong>state of work that revolves around responding to impromptu messages: <em>the hyperactive hive mind workflow<\/em> (we\u2019ll refer to this as <em>HHMW<\/em>)<\/strong>.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Don\u2019t Let <\/strong><strong><em>Urgent<\/em><\/strong><strong> Tasks Hinder <\/strong><strong><em>Important<\/em><\/strong><strong> Tasks<\/strong><\/h3>\n\n\n\n<p>One solution to the problem that these studies reveal\u2014the inability to focus because of constant requests for attention\u2014might be to better <a href=\"https:\/\/www.forbes.com\/sites\/lbsbusinessstrategyreview\/2021\/05\/04\/why-time-is-the-currency-of-knowledge-work\/?sh=6762d5ff7bd6\">distinguish <em>important<\/em> tasks from <em>urgent<\/em> tasks<\/a>. <em>Important<\/em> tasks contribute value to the company, while <em>urgent<\/em> ones don\u2019t take much time to perform but don\u2019t contribute much value to the company. For example, an important task would be devising a new marketing strategy, which will improve a company\u2019s sales. <\/p>\n\n\n\n<p>An urgent task, on the other hand, would be responding to a request from a colleague about where certain files are located\u2014this task is easy to perform but doesn\u2019t contribute much value to the business.&nbsp;Research shows that workers often devote the majority of their day to <em>urgent<\/em> tasks, leaving them unable to get to <em>important<\/em> tasks\u2014the tasks that bring more ultimate value. When this happens, employees often end up addressing important tasks outside of work hours, allowing work to intrude on their personal time. Productivity experts advise that to prevent this, you should block off dedicated time every day for <em>important<\/em> tasks during which you make yourself unavailable for any other requests.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>What Feeds the Hyperactive Hive Mind Workflow?<\/strong><\/h4>\n\n\n\n<p>What factors create and drive the HHMW? Newport points to four catalysts:<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li>Fear of alienation from your group<\/li><li>The misconception that asynchronous communication is easier<\/li><li>Pressure to be increasingly responsive<\/li><li>Our conception of the <a href=\"https:\/\/www.shortform.com\/blog\/peter-drucker-knowledge-worker\/\">knowledge worker<\/a><\/li><\/ol>\n\n\n\n<p>Newport also writes that there are four drawbacks of the HHMW, both for companies and individuals.<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li>Knowledge workers constantly multitask and are thus less productive<\/li><li>Knowledge workers do more work than necessary<\/li><li>Written communication can be ambiguous<\/li><li>Workers are miserable<\/li><\/ol>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>A Better Approach to Work: Solutions to the Hyperactive Hive Mind Workflow<\/strong><\/h3>\n\n\n\n<p>Newport proposes three solutions to HHMW, all of which are predicated on his principle of attention capital. Let\u2019s first explore this principle and then dive into his three solutions.&nbsp;<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>The Attention Capital Principle: Brainpower Must Be Optimally Harnessed<\/strong><\/h4>\n\n\n\n<p>Newport\u2019s attention capital principle is based on the idea that the most value-generating resource knowledge workers have is their brainpower, or what he calls their <em>attention capital<\/em>. Companies must <em>extract the value <\/em>of that brainpower to produce high-quality work. But not all value-extraction systems are equally effective. Therefore, <strong>to derive the <em>greatest<\/em> value from knowledge workers\u2019 brainpower, companies must put in place <em>optimal<\/em> workflows and systems<\/strong>\u2014this is the <em>attention capital principle<\/em>.&nbsp;<\/p>\n\n\n\n<p>Let\u2019s illustrate the attention capital principle through an example: You\u2019re an architect who possesses knowledge and skill\u2014in other words, attention capital. If you spend most of your day answering emails rather than designing buildings, your company isn\u2019t extracting much value from your expertise in architecture: All it\u2019s getting from you is a bunch of emails. However, if your company sets up a workflow wherein you can work on blueprints for several uninterrupted hours, it extracts far more value from your attention capital.&nbsp;<\/p>\n\n\n\n<p>In this principle, Newport makes an important distinction between <em>attention capital<\/em> and the <em>systems<\/em> and <em>workflows<\/em> that extract value from it. Managers shouldn\u2019t push knowledge workers to produce more or better attention capital\u2014because knowledge workers are experts and know best how to produce attention capital\u2014but managers <em>should <\/em>develop workflows and systems to derive the most <em>value<\/em> from the attention capital.&nbsp;<\/p>\n\n\n\n<p>In our architect example, the manager <em>shouldn\u2019t<\/em> ask the architect to arrive early to work or to work faster to generate more ideas: The architect knows best how to do their job. Instead, the manager could set up a regular meeting with the architect to check on progress and tell colleagues the architect can\u2019t be bothered during set times of the day that the architect identified. These are workflows that let the company get the most value from the architect\u2019s expertise.<\/p>\n\n\n\n<p>Now that we\u2019ve covered the attention capital principle, let\u2019s describe Newport\u2019s three solutions for improving the systems companies use to extract the greatest value from their knowledge workers\u2019 brainpower.&nbsp;<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>Solution #1: The Process Principle<\/strong><\/h4>\n\n\n\n<p>The process principle is the idea that <strong>companies should institute processes\u2014systems and workflows\u2014that enhance the performance of knowledge workers and make their work more enjoyable<\/strong>.&nbsp;<\/p>\n\n\n\n<p>(Shortform note: Newport\u2019s choice of the word \u201cprocess\u201d may seem arbitrary because \u201cprocess\u201d is a loose term that doesn\u2019t in itself communicate much about this idea. However, <a href=\"https:\/\/www.indeed.com\/career-advice\/career-development\/what-is-work-process#:~:text=A%20work%20process%20is%20any,work%20processes%20to%20accomplish%20tasks.\">a formal definition of a \u201cwork process\u201d is a system that generates value for a company<\/a>. This additional context clarifies the principle somewhat\u2014perhaps an alternative, more specific name for it could be the \u201cvalue-generation principle.\u201d)<\/p>\n\n\n\n<p>Newport feels that many companies fear instituting structured processes for their knowledge workers because these reduce the autonomy and flexibility considered integral to effective knowledge work. In reality, while structures may marginally reduce autonomy and flexibility, they more importantly keep the workplace equitable and efficient: Without formal processes, humans tend to try to do as little work as possible, and influential employees pawn work off on hard-working colleagues.&nbsp;<\/p>\n\n\n\n<p>(Shortform note: The freelancer might be more familiar than anyone with the need to balance autonomy and flexibility with discipline and processes to be optimally productive. Freelancers understand that while autonomy is nice, <a href=\"https:\/\/www.apieceontheside.com\/advantages-and-disadvantages-of-freelancing\/#8_Responsibility\">if you don\u2019t institute certain processes and rules for yourself, you\u2019ll never get anything done<\/a>. More likely, you\u2019ll abuse your \u201cfuture self\u201d by procrastinating or forcing yourself to work on weekends to meet deadlines.)<\/p>\n\n\n\n<p>Newport recommends two processes in particular: task board-based and automated.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>Solution #2: The Protocol Principle<\/strong><\/h4>\n\n\n\n<p>Beyond setting up workflows that efficiently extract value from knowledge work, Newport recommends that companies <strong>set up rules for how people communicate to reduce inefficient cognitive switching and unnecessary work<\/strong>. This is the protocol principle. Rules can be challenging to implement in the short term but can result in greater productivity in the long term.&nbsp;<\/p>\n\n\n\n<p>(Shortform note: Like \u201cthe process principle,\u201d the \u201cprotocol principle\u201d is a slightly vague term, as we use the word protocol loosely across many contexts. We might consider \u201ccommunication conventions\u201d as a substitute for \u201cprotocol,\u201d as this perhaps more pointedly conveys the idea that a workplace must institute standards for communication. )<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>Solution #3: The Specialization Principle<\/strong><\/h4>\n\n\n\n<p>Newport\u2019s last solution to optimizing the systems that extract value from knowledge work is to <strong>have workers focus on fewer tasks and do them with higher quality and accountability\u2014in other words, to <\/strong><strong><em>specialize<\/em><\/strong>. This means you don\u2019t lose productivity by multitasking, and you don\u2019t waste time answering unimportant questions.&nbsp;<\/p>\n\n\n\n<p>(Shortform note: Other time management specialists agree with Newport that to produce the highest-quality work, you must specialize.
