In <em>The Making of a Manager<\/em>, Julie Zhuo says that you can earn your team&#8217;s trust by giving and requesting feedback.<\/p>\n\n\n\n<p>Keep reading to learn the two <a href=\"https:\/\/www.shortform.com\/blog\/effective-feedback-in-the-workplace\/\">types of feedback<\/a> that you should give and request.<\/p>\n\n\n\n<!--more-->\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-two-different-types-of-feedback\">Two Different Types of Feedback<\/h2>\n\n\n\n<p>Zhuo identifies two different types of feedback. First, <strong>micro-level feedback (what Zhuo calls \u201ctask-specific feedback\u201d) relates to a specific task someone completed such as leading a meeting or conducting a financial analysis<\/strong>. Give this feedback as soon as possible, either via email or in person.&nbsp;<\/p>\n\n\n\n<p>For example: \u201cThe team-building exercise you led in yesterday\u2019s meeting was fantastic. You gave clear directions and got everyone engaged. Use <a href=\"https:\/\/www.shortform.com\/app\/book\/the-one-minute-manager#one-minute-redirects\">one-minute redirects<\/a> to provide immediate feedback when you see an employee make a mistake, thereby helping them to <a href=\"https:\/\/www.shortform.com\/blog\/we-learn-from-our-mistakes\/\">learn from errors<\/a>.)&nbsp;<\/p>\n\n\n\n<p>Second, <strong>macro-level feedback (what Zhuo calls \u201cbehavioral feedback\u201d) relates to patterns in someone\u2019s behavior and performance<\/strong> <strong>that emerge over time<\/strong>. Give this feedback less frequently, but don\u2019t wait for official performance reviews, so that people can make adjustments sooner than later. Zhuo says it\u2019s better to deliver macro-level feedback in person so your report can ask questions and contribute their views.&nbsp;<\/p>\n\n\n\n<p>Here\u2019s an example of macro-level feedback: \u201cWhen other people are talking, you consistently interrupt them. For example, when LaTisha was sharing her financial report, you cut her off before she could finish her projections for the next quarter. This disregarded the value of her contributions and made you appear disinterested.\u201d&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">What Happens After You Give Feedback<\/h3>\n\n\n\n<p><strong>After you share feedback, make sure you clarify what behavior adjustments you\u2019re expecting going forward<\/strong>. For example, you might say, \u201cWhen you deliver your financial report next Tuesday, I\u2019d like you to focus on speaking more slowly and projecting your voice.\u201d Zhuo says you can also ask your report what adjustments they think are needed, which helps empower them to think creatively and take ownership of their development. For example, you could say, \u201cWhat do you plan to focus on to improve your next presentation?\u201d&nbsp;<\/p>\n\n\n\n<p>(Shortform note: As Zhou says, closing a <a href=\"https:\/\/www.shortform.com\/blog\/feedback-discussion\/\">feedback conversation<\/a> with the next steps helps ensure alignment between you and your employee. However, she omits one simple action you can take to close a feedback conversation on a positive note: <a href=\"https:\/\/www.futuretalentlearning.com\/en\/future-talent-learning-blog\/ways-to-end-a-feedback-conversation#:~:text=Close%20the%20feedback%20conversation%20with%20a%20'thank%20you'&amp;text=Thank%20them%20for%20their%20time,colleague%20feel%20appreciated%20and%20valued\">Thank your employee for their time and willingness to engage in the discussion<\/a>. Your gratitude can go a long way in helping your staff feel appreciated and valued.)&nbsp;<\/p>\n\n\n\n<p>Additionally, Zhuo emphasizes that <strong>great managers don\u2019t just give feedback, they<em> request<\/em> feedback from their peers and direct reports<\/strong>. Getting feedback, Zhuo says, is the best way to constantly <a href=\"https:\/\/www.shortform.com\/blog\/improve-your-skills\/\">improve your skills<\/a> as a manager, ensuring you\u2019re doing everything you can to help your team succeed. Be sure to request both micro- and macro-level feedback, and ask people to be specific. For example, you might say: \u201cI\u2019m working on highlighting <em>strengths and opportunities<\/em> in our team rather than weaknesses. How did I do with that in today\u2019s meeting? How can I improve?\u201d No matter what people say\u2014even if you disagree\u2014thank them for sharing their thoughts so they\u2019ll be more likely to give you feedback in the future.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Is Requesting Feedback a Bad Idea?<\/strong><\/h3>\n\n\n\n<p>Zhuo doesn\u2019t acknowledge the effect power dynamics can have on employees\u2019 willingness to give you honest feedback. Your team members may hesitate to share critical feedback, concerned it may negatively impact your view of them and their standing in the company.&nbsp;<\/p>\n\n\n\n<p>So, how can you put employees at ease so they feel empowered to freely share their insights? One option, proposed by Marshall Goldsmith in <a href=\"https:\/\/shortform.com\/app\/book\/what-got-you-here-won-t-get-you-there\"><em>What Got You Here Won\u2019t Get You There<\/em><\/a>, is to <a href=\"https:\/\/shortform.com\/app\/book\/what-got-you-here-won-t-get-you-there#step-1-identify-your-bad-habits\">request feedback confidentially through a third party<\/a>. According to Goldsmith, people are likely to share only positive input if you ask them for feedback directly. However, if you request feedback<em> indirectly<\/em> through a third party, they\u2019ll be more inclined to share their honest opinions because their input will be anonymous.&nbsp;<\/p>\n\n\n\n<p>Others recommend that you <a href=\"https:\/\/hbr.org\/2020\/11\/stop-asking-for-feedback#:~:text=asking%20for%20feedback%20is%20critical%20because,performance.%20Over%20one-third%20of%20the\">stop requesting feedback altogether and instead ask for advice<\/a>. Why? Apart from in the early stages of our careers when it\u2019s beneficial to know where we went wrong or what\u2019s lacking in our performance, research shows that feedback has little impact on our performance. Over one-third of the time, feedback actually <em>negatively <\/em>impacts performance, often because it\u2019s backward-looking (based on our past actions). This makes it hard for us to <a href=\"https:\/\/www.shortform.com\/blog\/focus-on-the-future-not-the-past\/\">focus on the future<\/a>: Our minds latch onto how we \u201cscrewed up,\u201d so the feedback tends to be less actionable.&nbsp;<\/p>\n\n\n\n<p>However, when people give <em>advice<\/em>, they\u2019re likely to share thoughtful reflections about how we can strategically improve, which helps us think about future actions we can take. Therefore, consider asking for advice as a way to help you think in new ways and move forward instead of lingering in the past.&nbsp;<\/p>\n\n\n\n<p>Alternatively, implement Zhao\u2019s advice above and insist on clarifying the next steps following feedback about past performance\u2014this will help to keep your next move future-oriented.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>What are the different types of feedback?
