One reason is that Toyota sees large investments in technology, for example, specialized robots, as risky. The company learned this lesson in 1991 when a new, highly automated Lexus plant had to be shut down due to an economic downturn. This mistake taught Toyota that <strong>technology should support people, not replace them<\/strong>, and the company is now much more selective in using new technology. Simpler tasks that need limited space can be delegated to robots. However, for more complicated tasks, people are a more flexible resource.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">2. <strong>Toyota Aligns Goals and Learns as a Whole Organization&nbsp;<\/strong><\/h2>\n\n\n\n<p>At Toyota, managers ensure that people\u2019s goals are aligned through <a href=\"https:\/\/kanbanize.com\/lean-management\/hoshin-kanri\/what-is-hoshin-kanri\"><em>hoshin kanri<\/em><\/a> (policy deployment). This means that <strong>managers and workers are in continuous dialogue<\/strong> about the shifting priorities of the organization. Unlike most other Toyota processes, <strong><em>hoshin kanri <\/em>operates in a top-down manner<\/strong>. The author explains that high-level management determines strategic priorities on a yearly basis at the start of the fourth quarter, communicates them to the whole organization, and then trusts managers to cascade them down into on-the-ground realities.&nbsp;<\/p>\n\n\n\n<p>(Shortform note: Toyota\u2019s combination of bottom-up consensus <a href=\"https:\/\/www.shortform.com\/blog\/methods-of-decision-making-crucial-conversations\/\">decision-making<\/a> and top-down hierarchical decision-making is one of its strengths. Some Japanese companies rely too heavily on consensus decision-making, which makes them slow to adapt to changing circumstances. Some experts even argue that it was <a href=\"https:\/\/link.springer.com\/article\/10.1007\/s43546-021-00087-0#Tab2\">Japanese electronics company Sharp\u2019s top-down decision-making style that caused the company to fail<\/a>.)&nbsp;<\/p>\n\n\n\n<p>At Toyota, <em>kaizen <\/em>applies everywhere, not just at the <em>genba<\/em>. <strong>All Toyota workers are charged with experimenting and continuously improving systems<\/strong> using Plan-Do-Check-Act cycles, meaning that learning occurs at the level of the whole company.<\/p>\n\n\n\n<p>Liker argues that <strong><em><a href=\"https:\/\/www.shortform.com\/blog\/hub\/society-culture\/religion\/hansei\/\">hansei<\/a><\/em> (\u201ccritical reflection\u201d)<\/strong>, a Japanese cultural practice, supports the drive toward constant improvement. When Japanese children behave badly, they\u2019re told to \u201cdo <em>hansei,<\/em>\u201d which means they should feel very sorry about what they did and think hard about how they can improve. (Liker notes that Japanese Toyota managers had considerable difficulty in teaching <em>hansei <\/em>to US managers.) <strong>Toyota holds <em>hansei <\/em>meetings after trying out new ways of doing things<\/strong>, even if the innovation was a success, to identify ways in which it could have been done even better.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">3. <strong>Toyota Takes a Long-Term, Holistic Perspective<\/strong><\/h2>\n\n\n\n<p>Underpinning all of the practical measures in Toyota&#8217;s Production System is Toyota\u2019s overall approach to doing business. Toyota is successful because: (1) It focuses on adding value in the long term, and (2) it favors holistic or <a href=\"https:\/\/www.shortform.com\/app\/book\/thinking-in-systems\/1-page-summary\">systems<\/a> thinking.&nbsp;<\/p>\n\n\n\n<p><strong>1. A long-term focus on the goal of adding value. <\/strong>Toyota focuses on the greater good. <strong>Its main aim is to create value for its customers and for society in general.<\/strong> Protecting workers\u2019 jobs and halting the production line for minor defects aren\u2019t quick fixes, nor are they directly profit-focused. Liker asserts that the company is <strong>focused on long-term success<\/strong>: Retaining employees during downturns means fewer new employees to train when the situation improves, and detecting defects quickly saves time and money later on. Toyota\u2019s practice of <a href=\"https:\/\/www.macrotrends.net\/stocks\/charts\/TM\/toyota\/cash-on-hand\">building massive cash reserves<\/a> instead of sharing profits with workers or shareholders is also part of its long-term strategy.<\/p>\n\n\n\n<p>(Shortform note: Toyota may be slightly more profit-focused and slightly less principled than the image Liker constructs. For example, the company\u2019s noble environmental goals <a href=\"https:\/\/www.nytimes.com\/2021\/07\/28\/climate\/toyota-clean-cars-emissions.html\">aren\u2019t consistent with some of its public statements<\/a>, which have criticized the attempts of several countries to tighten emissions standards, improve fuel efficiency, and focus on electric vehicles. Toyota also <a href=\"http:\/\/blogs2.law.columbia.edu\/climate-change-litigation\/wp-content\/uploads\/sites\/16\/case-documents\/2019\/20191031_docket-19-1230_motion-to-intervene-1.pdf\">opposed California\u2019s Clean Air Act<\/a> and eventually <a href=\"https:\/\/www.nytimes.com\/2021\/01\/14\/climate\/toyota-emissions-fine.html\">paid a $180 million fine for failing to report defective exhaust pipes<\/a> under the same Act. A 2021 report named Toyota as the <a href=\"https:\/\/www.theguardian.com\/business\/2021\/nov\/04\/us-oil-giants-top-list-lobby-offenders-exxonmobile-chevron-toyota\">third-worst offender in the world<\/a>\u2014behind only Exxon Mobil and Chevron\u2014in lobbying to obstruct climate-friendly policies.)<\/p>\n\n\n\n<p><strong>2. Systems thinking<\/strong>. Also called holistic thinking, it means looking at the \u201cbig picture\u201d: how the parts of a system work together.
