How does Toyota treat its employees and supply chain partners?<\/p>\n\n\n\n<p>Toyota&#8217;s principle, &#8220;Respect for People,&#8221; is one of the two pillars of <a href=\"https:\/\/www.shortform.com\/blog\/lean-management-system\/\">the Toyota Way<\/a>. Jeffrey Liker, in his book <em>The Toyota Way<\/em>, illustrates how Toyota encourages this principle to build a better company.<\/p>\n\n\n\n<p>Read more on Toyota&#8217;s respect for people, most importantly its employees and supply chain partners.<\/p>\n\n\n\n<!--more-->\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-how-toyota-respects-its-employees\"><strong>How Toyota Respects Its Employees<\/strong><\/h2>\n\n\n\n<p>According to Liker, Toyota&#8217;s respect for people goes a long way. It respects its employees by protecting their jobs, challenging them, and supporting them in their efforts to improve.<\/p>\n\n\n\n<p><strong>Protecting workers\u2019 jobs. <\/strong>Toyota prioritizes <a href=\"https:\/\/www.shortform.com\/blog\/career-security\/\">job security<\/a> for its employees, even through significant internal and external challenges. For example, during the Great Recession of 2008-09, while other car manufacturers were letting thousands of people go, Toyota didn\u2019t lay off any members of its regular workforce. Instead, team members worked intensively on <em>kaizen <\/em>when they weren\u2019t needed on the factory floor. Managers also privately agreed to salary reductions so no team members would be laid off. In the course of normal business, employees whose roles are no longer needed as a result of routine <em>kaizen<\/em> are redeployed to other assembly lines.&nbsp;<\/p>\n\n\n\n<p><strong>Challenging employees. <\/strong>At Toyota, respecting employees means challenging them. The TPS, with its lack of time buffers and inventory to hide behind, compels employees to think on their feet. Liker says that workers participate in voluntary \u201cquality circles\u201d outside of working hours in which employees work on <a href=\"https:\/\/www.shortform.com\/blog\/complex-problem\/\">complex problems<\/a> together.<\/p>\n\n\n\n<p><strong>Supporting employees. <\/strong>Toyota uses a flipped org chart in which workers on the factory floor are at the top (the highest priority), says Liker. The primary role of a team leader is to support his or her team. Team leaders step in for workers who are sick or on vacation, coach team members in a hands-on way, and routinely watch their team work to prevent problems and improve processes.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-toyota-respecting-employees-theory-vs-practice\">Toyota <strong>Respecting Employees: Theory vs. Practice<\/strong><\/h3>\n\n\n\n<p>Critics argue that Toyota doesn\u2019t always practice what it preaches when it comes to caring for its employees. Engineer Darius Mehri, who worked as an engineer at a Toyota supplier and interviewed Toyota workers, argues that Toyota <a href=\"https:\/\/web.archive.org\/web\/20170830042551id_\/https:\/\/astro.temple.edu\/~rmudambi\/Teaching\/BA951\/Week_04\/Toyota-Darker-Side-Mehri.pdf\">endangers its employees<\/a> with unrealistically fast line speeds. He says up to 50% of its current workers battling work-related health problems. Many have lost fingers or have suffered burn or crush injuries due to attempts to save space in and around their workstations. Mehri also argues that Toyota under-reports injuries (<a href=\"https:\/\/ajph.aphapublications.org\/doi\/pdf\/10.2105\/AJPH.78.7.809\">a common practice in Japan<\/a>).<\/p>\n\n\n\n<p><strong>Protecting jobs. <\/strong>Liker concedes the distinction between the \u201cregular workforce,\u201d whose jobs are protected at all costs, and the \u201cvariable workforce,\u201d which consists of temporary employees who can be (and often are) let go quickly. He doesn\u2019t, however, go into detail about temporary employees. Temporary workers <a href=\"https:\/\/www.nlcnet.org\/reports?id=0007#Company%20Controlled%20Union%20at%20Toyota\">constitute over 30% of the assembly line<\/a> in most Toyota factories in Japan. They make 60% less than the regular employees, don\u2019t receive benefits, and <a href=\"https:\/\/economictimes.indiatimes.com\/news\/international\/questions-rise-about-temps-overwork-at-toyota\/articleshow\/3466084.cms?from=mdr\">may feel like outcasts or second-class citizens<\/a>.<\/p>\n\n\n\n<p><strong>Challenging employees. <\/strong>Liker notes that quality circles in Japan are held outside of working hours and are theoretically voluntary. However, all employees are expected to attend. Some critics argue that \u201cchallenge\u201d crosses the line into exploitation, potentially endangering the health and even the lives of employees. For example, <a href=\"https:\/\/www.nlcnet.org\/reports?id=0007#Overworked%20to%20Death%20at%20the%20Prius%20Plant\">30-year-old Kenichi Uchino collapsed and died<\/a> after working 155 hours of overtime (110 unpaid) one month before his death. Also, a Camry chief engineer died of a heart attack after clocking over 80 hours of overtime the previous month. Multiple workers have also <a href=\"https:\/\/abcnews.go.com\/Health\/wireStory\/toyota-apologizes-suicide-overwork-harassment-82593910\">committed suicide due to stress<\/a>.&nbsp;<\/p>\n\n\n\n<p><strong>Supporting employees. <\/strong>Some argue that Toyota doesn\u2019t support its employees, instead enmeshing them in a net of strict rules that govern what they do both inside and outside work. At work, employees follow \u201c<a href=\"https:\/\/www.latimes.com\/archives\/la-xpm-2010-mar-22-la-fi-toyota-man23-2010mar23-story.html\">rigid military-style rules<\/a>\u201d that govern minute details of their behavior inside the factory. Outside of work, employees must report to their managers on details such as their commutes and vacation rest stops.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Toyota&#8217;s Respect for Supply Chain Partners<\/strong><\/h2>\n\n\n\n<p>While Toyota is slow to accept new <a href=\"https:\/\/www.shortform.com\/blog\/bargaining-power-of-suppliers-understanding-michael-porter\/\">suppliers<\/a>, first making them \u201caudition\u201d with a series of small orders, <strong>once a supplier is in the chain Toyota is loyal and slow to replace them<\/strong>. Toyota shows respect for its supply chain partners by challenging them to engage in intensive <em>kaizen<\/em>. This helps the supplier increase its own efficiency.<\/p>\n\n\n\n<p><strong>Suppliers are incentivized to engage in <em>kaizen<\/em> through the \u201ctarget cost system\u201d<\/strong>: Toyota calculates how much the part should cost in the first year and asks for price reductions each subsequent year (on the basis that the supplier\u2019s <a href=\"https:\/\/www.shortform.com\/blog\/hub\/society-culture\/philosophy\/practice-kaizen\/\"><em>kaizen <\/em>practices<\/a> should be reducing the cost on their end). Liker comments that Toyota is most suppliers\u2019 favorite customer, despite its exacting standards.\u00a0<\/p>\n\n\n\n<p>Toyota also <strong>supports supply chain partners as needed<\/strong>, for example by making advance payments to suppliers that are struggling or offering <a href=\"https:\/\/www.financialexpress.com\/auto\/car-news\/toyota-offers-unique-covid-package-for-dealers-heres-what-it-means-coronavirus-bs4-bs6\/1914371\/\">financial assistance to dealers<\/a> during the COVID-19 pandemic.<\/p>\n\n\n\n<p>Unusually, <strong>Toyota also respects and helps its competitors<\/strong>, believing that competition makes everyone stronger. For example, Toyota shared hybrid technology with other automakers and <a href=\"https:\/\/www.thedrive.com\/news\/27273\/toyota-sharing-24000-patents-worth-of-hybrid-vehicle-knowledge-with-competitors\">opened its hybrid patents<\/a> in 2019. (Shortform note: <a href=\"https:\/\/www.reuters.com\/article\/us-toyota-patents\/toyota-to-give-royalty-free-access-to-hybrid-vehicle-patents-idUSKCN1RE2KC\">A more cynical take on this<\/a> is that opening the patents was intended to discourage competitors from leaping over hybrid technology and going straight to fully electric vehicles, an area in which Toyota can\u2019t compete well.)<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-toyota-s-relationships-with-suppliers\"><strong>Toyota\u2019s Relationships With Suppliers<\/strong><\/h3>\n\n\n\n<p>Are Toyota\u2019s relationships with its suppliers as healthy as Liker claims? There\u2019s evidence to suggest they might not be. Some suppliers have stated publicly that the target cost system is unrealistic and cruel, especially given inflation and the increasing costs of raw materials. As the manager of one supplier <a href=\"https:\/\/www.nytimes.com\/2010\/02\/24\/business\/global\/24anger.html\">commented in 2010<\/a>: \u201cToyota just squeezes us, like it\u2019s trying to wring water from a dry towel.\u201d This approach is especially hard to swallow for suppliers when Toyota continues to post record profits.&nbsp;<\/p>\n\n\n\n<p>Some supply chain workers believe that Toyota\u2019s \u201cjust-in-time\u201d system isn\u2019t designed to solve problems but to <a href=\"https:\/\/www.nlcnet.org\/reports?id=0007#Toyota%E2%80%99s%20Supply%20Chain%20Riddled%20with%20Sweatshop%20Abuse\">push them back onto suppliers<\/a>, which in turn struggle to cope. To reduce costs, some suppliers allegedly hire foreign guest workers, <a href=\"https:\/\/www.nlcnet.org\/reports?id=0007#Toyota%20Linked%20to%20Human%20Trafficking\">some of whom are victims of human trafficking<\/a>, and pay them a fraction of the minimum wage, threatening them with deportation if they complain.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>What is Toyota&#8217;s &#8220;Respect for People&#8221; principle?
