He draws insights from Shaka Senghor\u2019s story to pinpoint ways to keep a critical eye on your culture, root out the problems, and ultimately improve your organization.<\/p>\n\n\n\n<p>Here&#8217;s Shaka Senghor&#8217;s story and how to assess the culture in your company.<\/p>\n\n\n\n<!--more-->\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-improving-your-workplace-culture\">Improving Your Workplace Culture<\/h2>\n\n\n\n<p>Shaka Senghor, whose path to <a href=\"https:\/\/www.shortform.com\/blog\/cultural-leadership\/\">cultural leadership<\/a> began the day he arrived in prison for committing murder in a street conflict. Ultimately, Senghor became a force for good inside the prison system by continuously assessing and improving the culture of the squad he belonged to.<\/p>\n\n\n\n<p>In prison, Senghor joined the Melanics, a gang-like religious organization, for protection. He quickly noticed that the organization didn\u2019t live up to its mission of protecting members because they were taking advantage of one of the most vulnerable members by forcing him to pay to be part of the squad. After pointing out the lack of coherence in leadership, Senghor became an enforcer of the code and cultural leader. He focused on helping members learn positive lessons about self-improvement from Black leaders and <a href=\"https:\/\/www.shortform.com\/blog\/how-to-be-supportive\/\">how to support<\/a> each other. He eventually rose to leadership, and the Melanics became known for being a small but effective squad, which consistently followed a code of conduct.&nbsp;<\/p>\n\n\n\n<p>When a man convicted of killing a woman in a high-profile case arrived at their prison, Senghor\u2019s men wanted to attack him because he had committed a senseless crime. Senghor realized that, to his men, justice meant violence. Although he had been educating them on self-improvement and Black leadership, by condoning violence, he would be enforcing a code of behavior that went against his own evolving principles. The squad then had a difficult conversation about the cycle of violence, and how their actions perpetuated it instead of creating a better future for themselves and others.&nbsp;<\/p>\n\n\n\n<p>(Shortform note: Senghor\u2019s experience highlights how prisons are often not effective at breaking the cycle of violence. According to research, <a href=\"https:\/\/spssi.onlinelibrary.wiley.com\/doi\/10.1111\/sipr.12076?af=R\">incarceration can increase violent behavior instead of reducing it<\/a>. Scientists have suggested other alternatives to break the cycle of violence, such as studying the brains of people who show violent reactions in order to understand them better and design biomedical interventions based on that research to reduce those reactions.)<\/p>\n\n\n\n<p>Just as Senghor continuously diagnosed the culture of the Melanics, Horowitz encourages you to also <strong>have a critical eye toward your culture. This will allow you to root out the problems and improve the culture.<\/strong>&nbsp;<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><tbody><tr><td><strong>Seven Signs of a Toxic Culture in Need of Change<\/strong><br><br>Experts note that learning how to assess <a href=\"https:\/\/www.shortform.com\/blog\/building-a-positive-workplace-culture\/\">company culture<\/a> can allow you to <a href=\"https:\/\/www.psychologytoday.com\/us\/blog\/the-behavioral-code\/202110\/the-corporate-detox#:~:text=It%20is%20far%20from%20clear%20what%20corporations,the%20culture%20in%20an%20organization%20is\">discover risks and prevent scandals<\/a>. Scandals don\u2019t happen overnight\u2014they\u2019re the result of unchecked bad behavior that becomes prevalent in an organization. By keeping an eye on your culture, you can spot these seven toxic elements that are often noticeable before a scandal erupts:<br><br>Unrealistic goals that steer employees toward unethical means of achieving them<br><br>Unwillingness to bring up problems because of fear of punishment<br><br>Normalization of rule-breaking thanks to infringements not being punished<br><br>Blaming individuals for culture-wide issues<br><br>Lessening the responsibility of the organization and <a href=\"https:\/\/www.shortform.com\/blog\/avoidance-of-accountability-five-dysfunctions\/\">avoiding accountability<\/a><br><br>Highly scattered or highly centralized <a href=\"https:\/\/www.shortform.com\/blog\/methods-of-decision-making-crucial-conversations\/\">decision-making<\/a> with little oversight<br><br>A disconnect between the values promoted by the organization and its practices<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-how-to-uncover-problems-observe-your-company-s-vital-signs\"><strong>How to Uncover Problems: Observe Your Company\u2019s Vital Signs<\/strong><\/h3>\n\n\n\n<p>Horowitz says that, <strong>instead of asking employees what they think about the culture, leaders should pay attention to how they\u2019re interacting with it<\/strong>. Specifically, leaders should observe certain vital signs of the organization:<\/p>\n\n\n\n<p><strong>Vital Sign #1: Who is quitting and how often<\/strong>. If people who are good cultural fits are quitting, that means the culture is broken. If employees are quitting at a higher than average rate for your industry, and they\u2019re doing so while the business is doing well, they\u2019re not searching for better jobs\u2014they\u2019re looking for better companies.<\/p>\n\n\n\n<p><strong>Vital Sign #2: How new employees behave<\/strong>. New employees have a heightened culture radar because they\u2019re actively trying to fit into the organization. In this case, Horowitz advises asking them what they learned about the culture after they\u2019ve been there for a few days. Their observations won\u2019t be biased by tenure, and they\u2019ll point out behaviors other employees take for granted.<\/p>\n\n\n\n<p><strong>Vital Sign #3: What key goals you aren\u2019t meeting<\/strong>. If your company is not meeting key goals, the culture might be implicitly encouraging people to engage in behaviors that aren\u2019t supportive of your strategy. Horowitz advises looking at the incentives structure in the organization and making sure it rewards the behavior you want to see.<\/p>\n\n\n\n<p><strong>Vital Sign #4:<\/strong> <strong>How it looks from the bottom<\/strong>. Leaders experience culture differently than others in the organization do. Horowitz advises stepping into regular employees\u2019 shoes and figuring out what rules they\u2019re applying to climb up the ranks, and whether people are practicing the virtues you hired for as they get ahead.<\/p>\n\n\n\n<p><strong>Vital Sign #5:<\/strong> <strong>What has become acceptable<\/strong>. The final vital sign to observe is whether employees engage in unacceptable behavior. Horowitz warns that, if your employees behave in a way you cannot accept, like engaging in unethical behavior, something in the culture has given them the message that they can do so.&nbsp;<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><tbody><tr><td><strong>How to Monitor and Measure Culture<\/strong><br><br>John Doerr (<a href=\"https:\/\/shortform.com\/app\/book\/measure-what-matters\"><em>Measure What Matters<\/em><\/a><em>) <\/em>shares a systematic approach to monitoring your culture. He shares a study in which researchers found that <a href=\"https:\/\/shortform.com\/app\/book\/measure-what-matters\/chapters-18-21#how-do-okrs-and-cfrs-contribute-to-a-positive-culture\">high-motivation cultures depend on two elements:<\/a><br><br><strong>Catalysts<\/strong>\u2014elements of a company that support the work being done, including goal setting, <a href=\"https:\/\/www.shortform.com\/blog\/hub\/personal-life\/self\/learn-from-failure\/\">learning from failure<\/a>, transparency, and engaging in <a href=\"https:\/\/www.shortform.com\/blog\/fulfilling-work\/\">meaningful work<\/a>.<br><br><strong>Nourishers<\/strong>\u2014elements of a company that support the interpersonal needs of employees, such as positive feedback, professional development, and recognition.<br><br>Doerr proposes a management system that helps keep tabs on catalysts and nourishers:<br><br><a href=\"https:\/\/shortform.com\/app\/book\/measure-what-matters\/part-1-chapters-1-3#what-are-okrs\"><strong>OKRs (objectives and key results<\/strong><\/a><strong>)<\/strong>\u2014by establishing and measuring OKRs, you can monitor the catalysts of a <a href=\"https:\/\/www.shortform.com\/blog\/startup-culture\/\">positive workplace culture<\/a>.<br><br><a href=\"https:\/\/shortform.com\/app\/book\/measure-what-matters\/part-2-chapters-15-16#cfrs-the-tools-of-continuous-performance-management\"><strong>CFRs (conversations, feedback, and recognition)<\/strong><\/a>\u2014by implementing CFRs you ensure the culture has the nourishers it needs to sustain it.<\/td><\/tr><\/tbody><\/table><\/figure>\n","protected":false},"excerpt":{"rendered":"<p>How often do you take the pulse of your company&#8217;s culture?
