What leadership model could make this happen?<\/p>\n\n\n\n<p>When Captain L. <a href=\"https:\/\/www.shortform.com\/blog\/l-david-marquet\/\">David Marquet<\/a> took command of USS <em>Santa Fe<\/em> in 1999, the need to improve morale was palpable. He accomplished this feat within a year by deploying the <a href=\"https:\/\/www.shortform.com\/blog\/leader-leader-model\/\">leader-leader<\/a> model to empower the demoralized crew.<\/p>\n\n\n\n<p>Read more to learn how to improve morale with the leader-leader model.<\/p>\n\n\n\n<!--more-->\n\n\n\n<h2 class=\"wp-block-heading\">Before Taking Command<\/h2>\n\n\n\n<p>Marquet first visited <em>Santa Fe<\/em> in December 1998. When he greeted crew members, they didn\u2019t make eye contact. They seemed defeated, having been told repeatedly that their submarine was the worst.<\/p>\n\n\n\n<p>During Christmas break, Marquet wandered around the ship, where a skeleton watch crew was performing routine duties. <strong>He asked the petty officer on watch, \u201cWhat do you do on the ship?\u201d The answer was a cynical \u201cWhatever they tell me to do.\u201d&nbsp;&nbsp;<\/strong><\/p>\n\n\n\n<p>The petty officer\u2019s reply revealed he was an unhappy follower who wasn\u2019t taking any responsibility for his unhappiness. It was an insulting comment to a commander (implying that the leadership was incompetent). But it also encapsulated the problem and the attitude pervasive among the crew. There was a clear need to improve morale, and Marquet knew that leadership was key.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Wrong Kind of Leadership<\/h3>\n\n\n\n<p>The executive officer (XO) on <em>Santa Fe<\/em> required department heads to check out with him before leaving for the day, so he could go over tasks he had given them to do and ensure they weren\u2019t leaving with something major undone.<\/p>\n\n\n\n<p>But this made the XO, not the department head, responsible for each department head\u2019s work; the XO thus \u201cowned\u201d the task. Marquet believed that the department heads should use check-out to report what they\u2019d accomplished and planned to do, thereby taking ownership.<\/p>\n\n\n\n<p>While it would be risky for the leader to have accountability but give up <a href=\"https:\/\/www.shortform.com\/blog\/methods-of-decision-making-crucial-conversations\/\">decision-making<\/a> authority, this would be better than the passivity of the \u201cwhatever they tell me to do\u201d approach, where brains were shut off.<\/p>\n\n\n\n<p>The XO\u2019s check-out procedure was another example of the pervasiveness of the leader-follower mentality. The result was that <strong>out of 135 men on board, only a handful were engaged in problem-solving<\/strong>. A whole range of procedures like this reinforced leader-follower. <em>Santa Fe\u2019s<\/em> problem wasn\u2019t a leadership vacuum, but too much of the wrong kind of leadership. The cost was passivity and paralysis. Something had to be done to improve morale and combat readiness.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Taking Command<\/h3>\n\n\n\n<p>As Marquet sat on the stage awaiting his part in the official change-of-command ceremony, he thought of the positives he\u2019d uncovered on his visits to <em>Santa Fe<\/em>:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>The crew wanted change.<\/li><li>He had a supportive chain of command.<\/li><li>His lack of technical knowledge about this submarine meant he had to rely on the crew\u2019s knowledge and ability. This would keep him from succumbing to the leader-follower mentality.<\/li><li><strong>His task was clear: Radically shift the crew\u2019s focus from doing the minimum and avoiding errors to striving for and achieving excellence.<\/strong><\/li><\/ul>\n\n\n\n<p>When the outgoing CO had finished his speech, Marquet stood and with the traditional response, \u201cI relieve you,\u201d he became the commander of <em>Santa Fe<\/em>.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Focus on Excellence, Not on Avoiding Errors<\/h4>\n\n\n\n<p>The Navy\u2019s submarine force was obsessed with reporting, tracking, and analyzing errors, which created a strong <a href=\"https:\/\/www.shortform.com\/blog\/what-is-incentive-meaning-and-definition-economics\/\">incentive<\/a> to focus exclusively on avoiding them. When Marquet took command of <em>Santa Fe<\/em>, the crew focused on rotely following myriad procedures intended to minimize errors<strong>.<\/strong>&nbsp;<\/p>\n\n\n\n<p>While this might have prevented some problems, it was paralyzing and left no room for achieving excellence, which Marquet defined as \u201cexceptional operational effectiveness.\u201d <strong>While understanding and minimizing mistakes is valuable, it should be primarily a side benefit of excellence.<\/strong><\/p>\n\n\n\n<p>Marquet decided to introduce change in the middle of the operation, with the chiefs (the senior enlisted personnel equivalent to middle managers). They were often motivated by things like following checklists, passing inspections, looking good, and avoiding mistakes. However, Marquet wanted to motivate them by connecting their daily activities to a larger <a href=\"https:\/\/www.shortform.com\/blog\/having-a-purpose-in-life\/\">sense of purpose<\/a>.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">Inheriting a Demoralized Team<\/h4>\n\n\n\n<p><strong>When L. David Marquet became captain of USS <em>Santa Fe <\/em>in 1999, it was the worst-performing nuclear-powered attack submarine and crew by Naval standards.<\/strong> He knew he had to do something significant to improve morale. In a year, he turned the crew into one of the best by replacing the military\u2019s traditional \u201cleader-follower\u201d or command-and-control structure with a \u201cleader-leader\u201d organizational model. <em>Turn the Ship Around!<\/em> is the story of how he did it.<\/p>\n\n\n\n<p>Marquet used the leader-leader model to improve morale by empowering the demoralized crew he inherited. He believed that if they took responsibility for problems and solutions rather than waiting to be told what to do, they\u2019d see themselves as leaders instead of followers. This book describes the specific methods Marquet used on <em>Santa Fe<\/em> to transform the organization. Leaders in any organization\u2014business, nonprofit, or government\u2014can apply them as well to improve morale.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Universal Need to Improve Morale<\/h3>\n\n\n\n<p><strong>Most people are enthusiastic when they start new jobs\u2014they have energy and ideas, but their initiative is quickly squelched<\/strong> <strong>by bosses and coworkers<\/strong> who tell them, \u201cWe tried that before\u201d and \u201cJust do what you\u2019re told.\u201d Consequently, they fall in line and do the minimum required.<\/p>\n\n\n\n<p>As a result of this demotivating environment, American workers\u2019 job satisfaction and commitment are at all-time lows. This costs companies billions of dollars in lost productivity. (Shortform note: Gallup estimated in 2013 that \u201cactively disengaged\u201d employees cost U.S. companies $450 billion to $550 billion a year in lost productivity.)
