You can think of meetings as a time management tool to deal with your team, employees, or issues.<\/p>\n\n\n\n<p>Read more about how to have a productive meeting. <\/p>\n\n\n\n<!--more-->\n\n\n\n<h2 class=\"wp-block-heading\">How to Have a Productive Meeting<\/h2>\n\n\n\n<p>As a manager, you&#8217;ll need to know how to have a productive meeting. <\/p>\n\n\n\n<p>Many managers hate meetings and think they\u2019re a waste of time and a symptom of disorganization. In reality, <strong>meetings are just a medium in which you can do activities<\/strong>, and if run properly, they can be an efficient way to carry out the <a href=\"https:\/\/www.shortform.com\/blog\/managerial-activities\/\">managerial activities<\/a> that you learned about in the previous part (many of which have to be done in-person).<\/p>\n\n\n\n<p>There are two types of meetings, and if you use your meeting time <em>perfectly<\/em>, you\u2019ll only ever need to hold the first kind:<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>Type #1: Process-Oriented<\/strong><\/h4>\n\n\n\n<p><strong>The purpose of process-oriented meetings is to exchange expertise and information.<\/strong> These meetings take place according to a regular schedule.<\/p>\n\n\n\n<p>To make these meetings effective, use manufacturing strategies:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Standardize them.<\/strong> The meetings should all be run in the same way, cover topics in the same level of detail, and have clear goals.<\/li><li><strong>Forecast them.<\/strong> Because the meetings are regular, you\u2019ll get data on how long it takes to cover particular subjects or parts of the meeting. Attendees will come to know how much time to budget for each part.<\/li><\/ul>\n\n\n\n<p>There are three subcategories of process-oriented meetings:<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Subcategory #1: One-on-One<\/h5>\n\n\n\n<p><strong>The goal of this type of meeting is to exchange information and maintain professional relationships.<\/strong>&nbsp;This is one way for how to have a productive meeting. <\/p>\n\n\n\n<p><strong><em>Attendees<\/em><\/strong><\/p>\n\n\n\n<p>The only attendees of this kind of meeting are you as a manager and one subordinate.<\/p>\n\n\n\n<p>The subordinate\u2019s job is to:<\/p>\n\n\n\n<p><strong>1. Give you detailed information about her work and concerns.<\/strong><\/p>\n\n\n\n<p><strong>2. Plan the agenda and give it to you in advance.<\/strong> This is for two reasons:<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li>The subordinate is attending only one one-on-one, while you\u2019re attending several because you have several subordinates. It would be too time-consuming for you to plan several agendas.<\/li><li>Preparing an outline forces the subordinate to reflect on their work and potential problems. It also allows you to pace the meeting to spend more time on what\u2019s most important.<\/li><\/ol>\n\n\n\n<p>The agenda should include a discussion of:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Indicators<\/strong>, especially indicators that suggest problems on the horizon.<\/li><li><strong>Potential problems<\/strong>, even if there are no indicators except intuition. If a subordinate feels like something is going to go wrong, you can look at indicators in more detail.<\/li><li><strong>Important events<\/strong> that happened between this meeting and the one before.<\/li><li><strong>Anything in the \u201chold\u201d file<\/strong>, which is where you and the subordinate file anything that\u2019s important but not urgent for discussion in subsequent meetings. (This is a method of batching.)<\/li><li><strong>Anything that\u2019s bothering the subordinate<\/strong>, including her feelings about work\u2014for example, whether she finds a particular part of her job frustrating. Try to broach this earlier in the meeting rather than at the end so you have time to address it in depth.<\/li><\/ul>\n\n\n\n<p><strong>3. Take notes on the agenda during the meeting. <\/strong>This is because:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>It helps her pay attention.<\/li><li>It helps her absorb the information because she has to connect it to what\u2019s already on the page.<\/li><li>It\u2019s a form of commitment. When she writes down a note, this implies she will take action.<\/li><\/ul>\n\n\n\n<p>Your job, as a manager, is to know how to have a productive meeting and to:<\/p>\n\n\n\n<p><strong>1. Soak up the information<\/strong> the subordinate provides.<\/p>\n\n\n\n<p><strong>2. Help the subordinate articulate her problems.<\/strong> When you think the subordinate is finished talking about something, ask another question to determine if <em>she<\/em> thinks she\u2019s finished talking about it. Keep asking questions until you both feel you\u2019ve covered everything.<\/p>\n\n\n\n<p><strong>3. Take notes on the agenda.<\/strong> This is for the same reasons the subordinate should take notes, and additionally, your notes will help you monitor the subordinate as she carries out the actions discussed in the meeting.<\/p>\n\n\n\n<p><strong><em>Scheduling and Frequency<\/em><\/strong><\/p>\n\n\n\n<p><strong>Schedule the next one-on-one at the end of the current one<\/strong> rather than using a set schedule. Otherwise, a set schedule may conflict with vacation or a commitment. Plan for every one-on-one to take at least an hour to give subordinates time to talk about complicated issues. (If a subordinate knows she only has 15 minutes, she\u2019s not going to bring up anything that seems thorny or delicate.)<\/p>\n\n\n\n<p>There are two factors to consider when determining how often to have one-on-ones:<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li><strong>Task-related experience. <\/strong>For subordinates that are working at a specific task they don\u2019t have much experience with, one-on-ones more should be more frequent, such as once a week. For more experienced subordinates, every few weeks is appropriate.<\/li><li><strong>Speed of the industry. <\/strong>If things change quickly in your department (for example, marketing is always a fast-paced field), then you may need to schedule more frequent one-on-ones to keep up.&nbsp;<\/li><\/ol>\n\n\n\n<p><strong><em>Setting<\/em><\/strong><\/p>\n\n\n\n<p>Hold the one-on-ones near the subordinate\u2019s work area. This allows you to observe her and learn more about her, such as whether her work area is organized and how often she gets interrupted. This is important to keep in mind for how to have a productive meeting.<\/p>\n\n\n\n<p>If it\u2019s not possible to meet face-to-face, you can do the one-on-one remotely, but because you can\u2019t watch each other take notes, you should trade notes after the meeting so it\u2019s clear what each person will do.<\/p>\n\n\n\n<h5 class=\"wp-block-heading\">Subcategory #2: Staff Meetings<\/h5>\n\n\n\n<p><strong>The goal of the meeting is to facilitate peer interaction, learn the dynamics of your subordinates, and exchange information in both directions.&nbsp;<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>For example, on one team Grove supervised, the team members knew more about each other\u2019s work than Grove did, so he learned more from observing them talk (or argue) with each other than he did from talking to them individually.<\/li><\/ul>\n\n\n\n<p><strong><em>Attendees<\/em><\/strong><\/p>\n\n\n\n<p>The attendees of a staff meeting are you as the supervisor and all of your subordinates.<\/p>\n\n\n\n<p>Your job, as the supervisor, is to:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Moderate the meeting and keep it on schedule. <\/strong>The meeting should have an agenda (shared in advance so people can prepare their thoughts) and an open discussion period for issues and housekeeping.<\/li><li><strong>Avoid lecturing<\/strong>\u2014you\u2019ll stifle discussion.<\/li><\/ul>\n\n\n\n<p>The subordinates\u2019 role is to participate in the discussion, which should include talk of:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Anything relevant to more than two attendees. <\/strong>If a topic only affects two people, they can discuss it outside the staff meeting.<\/li><li><strong>Decisions.<\/strong> Staff meetings are good for <a href=\"https:\/\/www.shortform.com\/blog\/methods-of-decision-making-crucial-conversations\/\">decision-making<\/a> because all the attendees are used to working together and know their relative authority.<\/li><\/ul>\n\n\n\n<h5 class=\"wp-block-heading\">Subcategory #3: Operation Reviews<\/h5>\n\n\n\n<p><strong>The goal of this final meeting subcategory is to facilitate learning and connect people\u2014often managers\u2014who don\u2019t have another medium for interaction<\/strong> (for example, they\u2019re too far apart on the organizational chart to be in the same staff meetings). The meeting should include presentations by managers of different groups.<\/p>\n\n\n\n<p><strong><em>Attendees&nbsp;<\/em><\/strong><\/p>\n\n\n\n<p>The attendees are two managers\u2014the one who organizes the meeting and the one the meeting is directed at (\u201creviewing manager\u201d), presenters, and the audience.<\/p>\n\n\n\n<p>The organizing manager\u2019s job is to:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Handle all the event details, such as booking the meeting room, sending out invitations, and so on.<\/li><li>Supervise the presenters and help them decide what to cover.&nbsp;<\/li><li>Act as timekeeper during the meeting. During presentations, she should gesture remaining time updates to the presenters.<\/li><\/ul>\n\n\n\n<p>For example, at Intel, this role might be held by the divisional marketing manager.<\/p>\n\n\n\n<p>The role of the reviewing manager is to:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Share her first impressions. She should never look at the material in advance (her spontaneous first impressions are valuable).<\/li><li>Ask questions.<\/li><li>Encourage the rest of the audience to participate.<\/li><li>Set the meeting tone (formal, spirited, and so on).<\/li><li><a href=\"https:\/\/www.shortform.com\/blog\/your-role-models\/\">Role model<\/a> appropriate conduct.<\/li><\/ul>\n\n\n\n<p>For example, at Intel, this role might be held by the general manager of a division.<\/p>\n\n\n\n<p>The role of presenters is to:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Use visual aids and a pointer to clarify their points (budget 4 minutes of talking per visual).<\/li><li>Adjust the speed of their presentation based on the audience\u2019s cues\u2014if people\u2019s <a href=\"https:\/\/www.shortform.com\/blog\/body-language-crucial-conversations\/\">body language<\/a> is bored, the presenters can go faster; if people look confused, they should slow down or clarify.<\/li><\/ul>\n\n\n\n<p>The audience\u2019s job is to:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Demonstrate interest (this boosts the presenters\u2019 confidence).<\/li><li>Pay attention.<\/li><li>Comment, ask questions, and speak up about mistakes.<\/li><\/ul>\n\n\n\n<h4 class=\"wp-block-heading\">How to Have a Productive Meeting <strong>Type #2: Mission-Oriented<\/strong><\/h4>\n\n\n\n<p>This is another way to learn how to have a productive meeting. <strong>The purpose of these meetings is to solve a problem by making a decision.<\/strong> They\u2019re scheduled in response to a problem\u2019s development. In theory, these meetings should never be called because all problems are preempted in process-oriented meetings. In practice, however, even if things operate well, about 80% of problems will be handled in process-oriented meetings and the remaining in mission-oriented meetings because not everything can be preempted.<\/p>\n\n\n\n<p><strong><em>Attendees<\/em><\/strong><\/p>\n\n\n\n<p>The attendees are the chairperson (often the person who calls the meeting) and the other people she recruits to help her solve the problem.<\/p>\n\n\n\n<p>The chairperson\u2019s role is to:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Decide on attendees. <\/strong>Don\u2019t invite more than eight people because with a large group, it becomes harder to <a href=\"https:\/\/www.shortform.com\/blog\/be-decisive\/\">make a decision<\/a>. Follow up with people once they\u2019re invited to make sure they\u2019ll come, or if they can\u2019t, that a representative will come.<\/li><li><strong>Create an agenda<\/strong> that explains what decision the meeting will make and everyone\u2019s role in the meeting and decision-making.<\/li><li><strong>Maintain discipline. <\/strong>Don\u2019t let people be late because this wastes everyone\u2019s time and costs the company money.&nbsp;<\/li><li><strong>Manage housekeeping.<\/strong> Make sure the meeting room is equipped with all required audiovisual equipment.<\/li><li><strong>Send out minutes after the meeting.<\/strong> The minutes should summarize the discussion, decision, and further action, including who should do what next and when.
