But how do you write OKRs? <\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>Objectives<\/strong><\/h4>\n\n\n\n<p><strong>The first step to learning how to write OKRs is knowing about objectives. The objective is the goal, what the company, team, or individual aims to achieve. <\/strong>In other words, the objective is the \u201cwhat.\u201d<\/p>\n\n\n\n<p>Objectives:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>State the overall goal or vision<\/li><li>Must be tangible, concrete, and objective<\/li><li>Must be action-oriented<\/li><\/ul>\n\n\n\n<p>Example: Hire new employees to meet the needs of the expanding organization.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>Key Results<\/strong><\/h4>\n\n\n\n<p>The next part of learning how to write OKRs is learning about key results. <strong>Key results are benchmarks toward the objective.<\/strong> In other words, key results are the \u201chow,\u201d the steps you need to take to meet your goal.<\/p>\n\n\n\n<p>Key results:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>State the measurable sub-goals that, if achieved, will collectively result in achieving the objective<\/li><li>Usually include numbers (revenue, market share, active users, growth, and so on)<\/li><li>Are time-bound (they include specific deadlines)<\/li><li>Are black-and-white\u2014you either succeed in achieving a key result, or you don\u2019t<\/li><li>Are relatively challenging. If a key result seems easy, it, or your objective, may not be ambitious enough<\/li><\/ul>\n\n\n\n<p>Examples of how to write an OKR: <\/p>\n\n\n\n<p><strong>Objective: <\/strong>Hire new employees to meet the needs of the expanding organization.<\/p>\n\n\n\n<p><strong>Key Result #1: <\/strong>Meet with 3 candidates this month for the role of director of finance and hire 1.<\/p>\n\n\n\n<p><strong>Key Result #2: <\/strong>Meet with 5 candidates this quarter for the role of marketing manager and hire 1.<\/p>\n\n\n\n<p><strong>Key Result #3: <\/strong>Meet with 5 candidates this quarter for the role of product manager and hire 1.<\/p>\n\n\n\n<p>Companies that use this system have OKRs at every tier: Top-line OKRs for the entire company, division OKRs, team OKRs, and <a href=\"https:\/\/www.shortform.com\/blog\/personal-okr\/\">individual OKRs<\/a>. Everyone in the company creates OKRs, and everyone\u2019s <a href=\"https:\/\/www.shortform.com\/blog\/what-are-objectives-and-key-results\/\">OKRs are<\/a> visible to everyone else. Seeing other OKRs are a helpful way to know how to write an OKR. <\/p>\n\n\n\n<p>Once you\u2019ve focused your priorities, you need to commit to the <a href=\"https:\/\/www.shortform.com\/blog\/okr-methodology\/\">OKR process<\/a>. Use this checklist to set up the OKR system, learn how to write good OKRS, and get your entire staff to commit to it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How to Write OKRs<\/h2>\n\n\n\n<p>You can learn how to write OKRs by following these simple steps. <\/p>\n\n\n\n<h4 class=\"wp-block-heading\">1. <strong>Start with the Executive Team and Upper Management&nbsp;<\/strong><\/h4>\n\n\n\n<p>Use the company\u2019s mission statement and strategic plan to learn how to write OKRs. OKRs. There are three reasons to start at the top, and to start small:<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li>Executives and managers need to know their own OKRs before their direct reports can align their individual goals with those of the company. Often, organization-level key results will trickle down the hierarchy, becoming the objectives of departments, who will then create their own key results to meet those objectives.<\/li><li>In the beginning, implementing OKRs won\u2019t be a smooth process. Work out the biggest kinks before you continue the rollout to other tiers. It may take several phases before you implement OKRs company-wide.<\/li><li>You need to establish buy-in. Employees won\u2019t commit to the process if their bosses don\u2019t publicly model and commit to it. Establish your own commitment first before asking for anyone else\u2019s. To this end, create your own personal OKRs, independent of your team\u2019s OKRs.<\/li><\/ol>\n\n\n\n<h4 class=\"wp-block-heading\">2. <strong>Decide on the Length of Your OKR Cycle&nbsp;<\/strong><\/h4>\n\n\n\n<p>While individual objectives may have their own deadlines, your team should be operating according to the same general goal-setting schedule, or OKR cycle. For most companies, there are two OKR cycles, quarterly and annual, running simultaneously. Annual cycles are for long-term OKRs, and quarterly cycles are for short-term OKRs that support the longer-term objectives.<\/p>\n\n\n\n<p>A quarterly OKR cycle is appropriate for businesses in markets that change quickly, such as technology. The short time frame of three months per quarter helps create a sense of urgency and deter procrastination. But the timeframe of your OKR cycle will depend on your particular business and field. Your OKR cycle might be monthly or semi-annually.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">3. <strong>Choose a Cloud-Based Management System<\/strong><\/h4>\n\n\n\n<p>In order to effectively <a href=\"https:\/\/www.shortform.com\/blog\/okr-tracking\/\">track OKRs<\/a>, you first need a place to store and share them. General-purpose software, such as Microsoft Word, can only get you so far. One Fortune 500 company had to completely revise their OKR system after starting with Word: They realized that quarterly goals in Word from all 82,000 employees resulted in 328,000 distinct Word files annually. These files were public, but did anyone have the patience to read them? If nobody knows your OKRs, are they really transparent?<\/p>\n\n\n\n<p>A better system is a cloud-based OKR system, many of which include mobile apps, analytic tools, automatic updating, and integration with other services. (Shortform note: Cloud-based OKR systems include <a href=\"https:\/\/www.workboard.com\/okr-align-grow\/?\">WorkBoard<\/a>, <a href=\"https:\/\/www.ally.io\/?\">Ally<\/a>, <a href=\"https:\/\/www.cultureamp.com\/okr-solution-b\/?\">Culture Amp<\/a>, <a href=\"https:\/\/asana.com\/premium?\">Asana<\/a>, and many others.)<\/p>\n\n\n\n<p>The benefits of a cloud-based OKR system:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>They make goals visible<\/strong> because it\u2019s easy to find the OKRs of your boss, your colleagues, your direct reports, and people in other departments. The other benefits stem from this all-important one.<\/li><li><strong>They increase your engagement with your goals<\/strong> because you can clearly see how they align with the goals of the company.<\/li><li><strong>They allow you to network with your colleagues<\/strong> because, again, your colleagues\u2019 goals are easy to find and see.<\/li><li><strong>They save you time, money, and energy<\/strong> because you\u2019re not hunting for the relevant Word docs, emails, and notes. Everything you need is in one place, and it\u2019s easily searchable.<\/li><\/ul>\n\n\n\n<h4 class=\"wp-block-heading\">4. <strong>Designate an \u201cOKR Shepherd\u201d<\/strong><\/h4>\n\n\n\n<p>In order for the OKR system to work, <strong>everyone, from the CEO to the lowest-level employee, has to take part.<\/strong> No one can opt-out. But you\u2019ll likely encounter people who resist the system or procrastinate in setting their OKRs. It\u2019s useful to put someone in charge of keeping the rest of the team or organization accountable for setting and evaluating their OKRs.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">5. <strong>Support the OKRs of Your Team and Direct Reports&nbsp;<\/strong><\/h4>\n\n\n\n<p>Once you learn how to write an OKR, you may think about other OKRs in the company. If you think a departmental OKR is so important that it could use company-wide support, elevate it to a company-wide OKR. If you think a particular key result is at risk of not being achieved on time, elevate it to the level of an objective and give it its own key results to make the path to its achievement clear.<\/p>\n\n\n\n<p>Knowing how to write good OKRs can help you set the right goals for your business.
