If you like what you read here, there\u2019s plenty more to check out in the guide!<\/em><\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-history-of-okrs-intel-and-google\">History of OKRs: Intel and Google<\/h2>\n\n\n\n<p>In 1999, Google was a small startup with an ambitious goal: to make the internet relevant and accessible to everyone. Unfortunately, founders Larry Page and Sergey Brin had zero experience <a href=\"https:\/\/www.shortform.com\/blog\/how-to-manage-a-company\/\">managing a company<\/a>, and there were already 17 other search engines competing for <a href=\"https:\/\/www.shortform.com\/blog\/market-leader-company\/\">market dominance<\/a>. Page and Brin had to figure out how to break down their broad, ambitious mission into manageable, measurable pieces, and they had to do it quickly. Luckily, venture capitalist John Doerr, who had a 12% stake in the company, had just the tool: a management system he\u2019d learned as an Intel employee in the \u201970s.<\/p>\n\n\n\n<p><strong>Doerr rechristened Intel\u2019s process the \u201cOKR management system<\/strong>,\u201d and Doerr\u2019s <em>Measure What Matters <\/em>is a guide to implementing this system. As its name implies, the book helps you figure out what matters at your company and how to measure its success.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-google-and-stretch-goals\"><strong>Google and Stretch Goals<\/strong><\/h3>\n\n\n\n<p>In OKRs history, Google focused on <a href=\"https:\/\/www.shortform.com\/blog\/ambitious-goals\/\">stretch goals<\/a>. This is how Google distinguishes between regular objectives (\u201ccommitted objectives\u201d) and <a href=\"https:\/\/www.shortform.com\/blog\/okr-stretch-goals\/\">stretch objectives<\/a> (\u201caspirational objectives\u201d):<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Committed objectives <\/strong>are the goals that <em>need<\/em> to be met within a set period of time for the company to prosper. Additionally, these goals need to be 100% or near-100% complete (or receive a score of 1.0) by the deadline. Committed objectives include sales and revenue goals around product releases, customer satisfaction, and hiring.<\/li>\n\n\n\n<li><strong>Aspirational objectives <\/strong>are goals that reflect the bigger picture, outside of day-to-day needs, and focus on big, ambitious ideas. These are often called stretch goals or, in the words of Jim Collins, \u201cBig Hairy Audacious Goals.\u201d (Shortform note: For more on <a href=\"https:\/\/www.shortform.com\/blog\/big-hairy-audacious-goal-bhag\/\">Big Hairy Audacious Goals<\/a>, <a href=\"https:\/\/www.shortform.com\/app\/book\/good-to-great\">read our summary of Collins\u2019s <em>Good to Great<\/em><\/a>.)\u00a0<\/li>\n<\/ul>\n\n\n\n<p>Google doesn\u2019t expect everyone to achieve their aspirational objectives, and failure is built into the process\u2014in fact, the average rate of failure at Google is about 40%. In other words, Google considers its cycle\u2019s aspirational goals a success if 60% of them are achieved.<\/p>\n\n\n\n<p>Not many companies have Google\u2019s resources, and therefore can\u2019t risk a failure rate that high. Your company\u2019s balance of committed and aspirational objectives will depend on your answers to the following questions:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Do we want to break into a new market next year? (If yes, favor aspirational objectives, or stretch goals.)<\/li>\n\n\n\n<li>Do we want to further establish our current position in the market? (If yes, favor committed goals.)<\/li>\n\n\n\n<li>Do we have some extra cash to play around with? Can we afford to make a risky bet? (If yes, favor stretch goals.)<\/li>\n\n\n\n<li>Are we in survival mode, just trying to stay afloat? (If yes, favor committed goals.)<\/li>\n\n\n\n<li>What does our business need from us, right at this moment?<\/li>\n<\/ul>\n\n\n\n<p>Regardless of your answers, <strong>every company should have at least one or two aspirational objectives. <\/strong>If your company doesn\u2019t stretch, it won\u2019t be able to compete in the market.<\/p>\n\n\n\n<p>Researcher Edwin Locke has found that, generally, the more challenging a goal is to achieve, the higher people perform trying to reach it. In Locke\u2019s study, even though subjects with challenging goals failed more often than subjects with easy goals, the subjects with the hard goals performed at a higher level and achieved more overall. This shows that stretch goals are valuable regardless of whether or not people achieve them, because they inspire employees to work harder.<\/p>\n\n\n\n<p>In OKRs history, OKRs have been especially valuable as Intuit becomes a global company with teams around the world. Whereas in the past, people working in satellites would wonder what goes on at headquarters, now, <strong>everyone knows what everyone else is working on, even people on the other side of the world.<\/strong>&nbsp;<\/p>\n\n\n\n<p>Multiple studies show that employees do better work when they see how what they\u2019re doing connects to their company\u2019s high-level goals, but this connection can be particularly hard to make at remote sites. OKRs solve that problem.
