How do you pick key results?<\/p>\n\n\n\n<p>Key results are the benchmarks you establish when you write your OKRs. Your KRs will help you know if you&#8217;re going in the right direction, and will keep you on track for achieving your objectives.<\/p>\n\n\n\n<p>Learn more about <a href=\"https:\/\/www.shortform.com\/blog\/product-principles\/\">OKR<\/a> key results below. <\/p>\n\n\n\n<!--more-->\n\n\n\n<h2 class=\"wp-block-heading\">What Are <strong>Key Results<\/strong>?<\/h2>\n\n\n\n<p><strong>Key results  (KRs) are benchmarks toward the objective.<\/strong> In other words, they are the \u201chow,\u201d the steps you need to take to meet your goal. Here&#8217;s more about KRs, and key results examples. <\/p>\n\n\n\n<h3 class=\"wp-block-heading\">OKR Key results:<\/h3>\n\n\n\n<ul class=\"wp-block-list\"><li>State the measurable sub-goals that, if achieved, will collectively result in achieving the objective<\/li><li>Usually include numbers (revenue, market share, active users, growth, and so on)<\/li><li>Are time-bound (they include specific deadlines)<\/li><li>Are black-and-white\u2014you either succeed in achieving a key result, or you don\u2019t<\/li><li>Are relatively challenging. If a key result seems easy, it, or your objective, may not be ambitious enough<\/li><\/ul>\n\n\n\n<h4 class=\"wp-block-heading\">Example:<\/h4>\n\n\n\n<p><strong>Objective: <\/strong>Hire new employees to meet the needs of the expanding organization.<\/p>\n\n\n\n<p><strong>Key Result #1: <\/strong>Meet with 3 candidates this month for the role of director of finance and hire 1.<\/p>\n\n\n\n<p><strong>Key Result #2: <\/strong>Meet with 5 candidates this quarter for the role of marketing manager and hire 1.<\/p>\n\n\n\n<p><strong>Key Result #3: <\/strong>Meet with 5 candidates this quarter for the role of product manager and hire 1.<\/p>\n\n\n\n<p>Companies that use this system have OKRs at every tier: Top-line OKRs for the entire company, division OKRs, team OKRs, and <a href=\"https:\/\/www.shortform.com\/blog\/personal-okr\/\">individual OKRs<\/a>. Everyone in the company creates OKRs, and everyone\u2019s <a href=\"https:\/\/www.shortform.com\/blog\/what-are-objectives-and-key-results\/\">OKRs are<\/a> visible to everyone else. This creates some great key results examples. <\/p>\n\n\n\n<h3 class=\"wp-block-heading\">I<strong>dentify <\/strong>KRs<\/h3>\n\n\n\n<p>After you know your priorities, your objectives, you can start to plan <a href=\"https:\/\/www.shortform.com\/blog\/how-to-achieve\/\">how to achieve<\/a> them. OKR key results are the steps that get you there. <strong>For each objective, decide on three to five results<\/strong>\u2014sub-goals that are specific, measurable, and time-bound, and that collectively ensure you\u2019ll attain your objective.<\/p>\n\n\n\n<p>The three sets of (KRs) below are all proposed paths toward the objective of winning the Indy 500. What differentiates the strong KRs from the weak and so-so KRs? Look at these key results examples:<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table><tbody><tr><td><strong>Weak KRs<\/strong><\/td><td><strong>So-So KRs<\/strong><\/td><td><strong>Strong KRs<\/strong><\/td><\/tr><tr><td><strong>Objective: <\/strong>Win the Indy 500.KR #1: Achieve a faster lap speed.KR #2: Decrease time during pit stops.<\/td><td><strong>Objective: <\/strong>Win the Indy 500.KR #1: Achieve a lap speed that\u2019s 2% faster.KR #2: Decrease time during pit stops by an average of 1 second\/stop.<\/td><td><strong>Objective: <\/strong>Win the Indy 500.KR #1: Achieve a lap speed that\u2019s 2% faster.KR #2: Decrease time during pit stops by an average of 1 second\/stop.KR #3: Decrease pit stop errors by half.KR #4: Spend 1 hour\/day practicing pit stops.<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p><strong>The Problem with the Weak KRs:<\/strong> These KRs are measurable, but they aren\u2019t specific. <em>How much <\/em>faster does your lap speed need to be to win the Indy 500? By <em>how much time <\/em>do you need to decrease pit-stop length?<\/p>\n\n\n\n<p><strong>The Problem with the So-So KRs:<\/strong> These KRs are better because they\u2019re measurable <em>and<\/em> specific. In the beginning, many of your KRs will look like these, and that\u2019s fine. But there\u2019s still a problem. Achieving a faster lap speed is relatively straightforward, but <em>how <\/em>do you decrease your pit-stop time? The strongest KRs answer <em>how<\/em>.<em>\u00a0<\/em><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Scoring OKRs: Choosing Great Key Results<\/h2>\n\n\n\n<p>At the end of the OKR cycle, you score and reflect on your OKRs. The wrap-up phase consists of three parts: objective scoring, subjective self-assessment, and reflection. As you&#8217;re deciding on key results, you&#8217;ll want to score your OKRs to pick your goals to track. <\/p>\n\n\n\n<p><strong>Objective Scoring<\/strong><\/p>\n\n\n\n<p>The employee and manager assign a score to the objectives. <strong>The simplest way to score an objective is to average the completion rates of its key results.<\/strong> One way to score is to use a scale of 0.0 to 1.0, based on how much of the key result was completed.<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>0.7-1.0 is a \u201cgreen\u201d score, meaning the individual or team achieved the goal.<\/li><li>0.4-0.6 is a \u201cyellow\u201d score, meaning the individual or team made progress but didn\u2019t complete the goal.<\/li><li>0.0-0.3 is a \u201cred\u201d score, meaning the individual or team failed to make progress toward the goal.<\/li><\/ul>\n\n\n\n<p><strong>Subjective Self-Assessment<\/strong><\/p>\n\n\n\n<p>Objective data are important, but they don\u2019t always tell the whole story. Low numbers could conceal a strong effort, and strong numbers could be inflated.&nbsp;<\/p>\n\n\n\n<p>For example, let\u2019s say your objective is to recruit more customers, and one of your key results is to make 50 phone calls to potential customers. You end up making 35 phone calls, for an objective score of 0.7. On paper, this looks like a success. But if you waited until the last minute and rushed through your calls, signing only 1 new customer, the objective score of 0.7 isn\u2019t really indicative of your performance.<\/p>\n\n\n\n<p>For this reason, it\u2019s important to balance objective scores with subjective self-assessments. Work with your manager to compare objective scores with the circumstances that led to them.<\/p>\n\n\n\n<p><strong>Reflection<\/strong><\/p>\n\n\n\n<p>To learn from your experiences and scores, use these questions as a jumping-off point for group discussion and <a href=\"https:\/\/www.shortform.com\/blog\/how-to-self-reflect\/\">self-reflection<\/a>:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Did you meet your objectives? If you did, what factors helped you be successful?
