He names this quality as the cornerstone of all that he does (both personally and professionally) and believes that it has shaped his career at Microsoft and his vision for the company.<\/p>\n\n\n\n<p>Before Nadella practiced empathy in leadership at Microsoft, he had to develop it. This happened early in his career. He cites his son\u2019s disabilities as helping him to become a more empathetic person. Faced with the reality of his son\u2019s permanent condition, he learned to put aside his own feelings in order to better understand the struggles his son faced. With his wife Anu\u2019s encouragement, he became a strong supporter of his son.<\/p>\n\n\n\n<p>(Shortform note: Nadella\u2019s son Zain was born with cerebral palsy and required extensive therapy and visits to the ICU. In 2021, Nadella and his wife <a href=\"https:\/\/www.seattlechildrens.org\/media\/press-releases\/anu-and-satya-nadella-family-commit-$15-million-to-seattle-childrens-to-advance-precision-medicine-neurosciences-and-mental-health-care\/\" target=\"_blank\" rel=\"noreferrer noopener\">donated $15 million to Seattle Children\u2019s Hospital<\/a>\u2014which Nadella described in <em>Hit Refresh<\/em> as their family\u2019s \u201csecond home\u201d\u2014in support of care and research for children with neurological conditions. <a href=\"https:\/\/www.nbcnews.com\/news\/us-news\/microsoft-ceo-satya-nadellas-son-dead-26-company-says-rcna18320\" target=\"_blank\" rel=\"noreferrer noopener\">Zain died in 2022<\/a> at the age of 26.)<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-4-principles-of-empathetic-leadership\">4 Principles of Empathetic Leadership<\/h2>\n\n\n\n<p>For Nadella, empathy is about <strong>understanding others\u2019 points of view and empowering them<\/strong>. This was a necessary tool at Microsoft, where senior leaders were constantly at odds.)<\/p>\n\n\n\n<p>Nadella believes four things about empathy:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Empathy is central to leadership.<\/li>\n\n\n\n<li>Empathy requires direct engagement.<\/li>\n\n\n\n<li>Empathy entails understanding others\u2019 obstacles.<\/li>\n\n\n\n<li>Empathy is the foundation of trust.<\/li>\n<\/ul>\n\n\n\n<p>Let\u2019s take a look at each of these principles.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-1-empathy-is-central-to-leadership\">#1: Empathy Is Central to Leadership<\/h3>\n\n\n\n<p>Nadella believes that <strong>empathy is central to good leadership<\/strong>. It\u2019s about understanding where others are coming from and addressing their needs\u2014whether they\u2019re an employee, a customer, or even a competitor or business partner you may have disagreements with from time to time. Nadella says he places empathy at the heart of every relationship he has.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table class=\"has-fixed-layout\"><tbody><tr><td><strong>Too Much Empathy?<\/strong><br><br>While research supports Nadella\u2019s view that <a href=\"https:\/\/www.forbes.com\/sites\/tracybrower\/2021\/09\/19\/empathy-is-the-most-important-leadership-skill-according-to-research\/?sh=500265c23dc5\" target=\"_blank\" rel=\"noreferrer noopener\">empathy is the most important skill leaders can have<\/a>, one study suggests that <a href=\"https:\/\/journals.aom.org\/doi\/abs\/10.5465\/amr.2017.0387\" target=\"_blank\" rel=\"noreferrer noopener\">empathy can have its downsides for CEOs<\/a>, especially during a crisis. The study argues that being <em>too <\/em>empathetic can cloud a CEO\u2019s judgment by making them too quick to react to perceived problems, overly apologetic even if the situation doesn\u2019t merit it, and slower to address issues in a company\u2019s operational structure. The two sides of the empathy issue thus suggest that moderation and context are key in order to employ empathy effectively.<br><br>Paul Bloom wrote an entire book about this. A psychology professor at the University of Toronto, Bloom argues in <a href=\"https:\/\/www.shortform.com\/app\/book\/against-empathy\/preview\" rel=\"nofollow\"><em>Against Empathy<\/em><\/a> that we rely too heavily on our emotions\u2014especially empathy\u2014to guide our judgments, decisions, and behavior. He suggests that our empathic responses to other people can lead us away from the morally good and right course of action. He contends that, if we want to make the world a better place, we might need to change our relationship with empathy, putting this emotional response to others\u2019 suffering aside and applying a rational form of compassion instead.<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-2-empathy-is-direct-engagement\">#2: Empathy Is Direct Engagement<\/h3>\n\n\n\n<p>Nadella asserts that <strong>empathy is rooted in direct engagement <\/strong>and that it should be the cornerstone of each relationship a leader has. The enemy of empathy is detachment and isolation: If the leader always keeps to his office or only associates with his senior inner circle, he will lose touch with the other employees in the company. An isolated CEO will also lose out on chances to get to know both his customers and his competitors better.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-empathy-for-employees\">Empathy for Employees<\/h4>\n\n\n\n<p>Nadella believes the CEO must actively seek out employee feedback and be willing to listen to their ideas and concerns with an open mind. When he took over as CEO of Microsoft in 2014, he made a public promise to employees that he would listen to others to take stock of where the company was and the problems it faced. He actively solicited employee feedback through wide-ranging surveys and meetings in which he encouraged open conversation and debate.<\/p>\n\n\n\n<p>(Shortform note: Such openness can lead to conflict, but hedge fund billionaire Ray Dalio believes conflict can be productive, leading to the best ideas and decisions. In <a href=\"https:\/\/www.shortform.com\/app\/book\/principles-life-and-work\" rel=\"nofollow\"><em>Principles<\/em><\/a>, he writes that you can work through disagreements and move toward cooperation by asking questions rather than making statements, focusing on <em>what<\/em> the other person is saying rather than <em>how<\/em> they\u2019re saying it, and maintaining mutual respect.)<\/p>\n\n\n\n<p>Nadella also chose to open the lines of communication by bypassing some of the hierarchy and bureaucracy that made it harder for lower-level employees to be heard. On one occasion, he invited junior members of Microsoft to what had traditionally been a seniors-only annual brainstorming retreat. While some senior members resisted the inclusion of the more junior members, the retreat ended up being more productive and dynamic thanks to the presence of fresh ideas and a willingness to listen to them.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table class=\"has-fixed-layout\"><tbody><tr><td><strong>Empathy and Collaboration<\/strong><br><br>While empathy is something you develop individually, Jennifer Riel and Roger L. Martin note in <a href=\"https:\/\/www.shortform.com\/app\/book\/creating-great-choices\/preview\" rel=\"nofollow\"><em>Creating Great Choices<\/em><\/a> that the best integrative solutions typically emerge when teams with diverse perspectives work together to understand different viewpoints. Leaders can create psychological safety for everyone on their team to share unconventional ideas and challenge existing assumptions, focusing the group\u2019s energy on <em>understanding <\/em>rather than defending positions or winning arguments.<br><br>While Dalio similarly values the ideas and opinions of junior employees, his approach is less democratic. To him, it\u2019s important to give more weight to the opinions of people who have proven their credibility. In <em>Principles<\/em>, he describes his firm\u2019s principle of \u201cbelievability-weighted decision-making,\u201d which is different from weighing everyone\u2019s opinions equally. Believable people are those who have repeatedly succeeded in the area under discussion and can logically explain their process.<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<p>(Shortform note: Empathetic leadership can also be quite personal\u2014and at times should be. Dr. Paul Marciano, who holds a Ph.D. in Clinical Psychology from Yale and has taught Leadership at Princeton and Davidson College, addresses this in his book <a href=\"https:\/\/www.shortform.com\/app\/book\/carrots-and-sticks-don-t-work\/preview\" rel=\"nofollow\"><em>Carrots and Sticks Don\u2019t Work<\/em><\/a>. He argues that it\u2019s important for leaders to be empathetic and flexible when employees face personal challenges. The leader must trust them to make the right decisions and avoid treating them like they\u2019re just slackers.)<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-empathy-for-customers\">Empathy for Customers<\/h4>\n\n\n\n<p>Nadella employs empathetic direct engagement with customers by going out into the world to see how Microsoft\u2019s products are used in action. By seeking out opportunities to directly engage with how Microsoft is used by customers, he learns what they need.<\/p>\n\n\n\n<p>Nadella invited customers\u2014schools, nonprofits, small businesses, and so on\u2014to the senior leadership team\u2019s annual retreat so that Microsoft\u2019s senior researchers, engineers, sales, and other executives could understand what the customers\u2019 problems were and work together to solve them.<\/p>\n\n\n\n<p>Nadella also writes about witnessing the positive effects of Microsoft\u2019s technology in hospitals and clinics. During his son\u2019s hospital stays, he noted how many of the devices in the ICU ran on Windows and were connected to the cloud. This reminded him of how Microsoft\u2019s work could make a difference in people\u2019s lives.<\/p>\n\n\n\n<p>(Shortform note: Nadella\u2019s empathetic attitude toward customers is in line with the modern principles of sales, which Daniel Pink details in <a href=\"https:\/\/www.shortform.com\/app\/book\/to-sell-is-human\" rel=\"nofollow\"><em>To Sell Is Human<\/em><\/a>. Pink writes that contemporary selling strategies require building a connection\u2014getting in sync with and adapting to people, communities, and contexts to serve their needs. One way to do this is to use your imagination to consider the customer\u2019s perspective. This enables you to see if you missed any of their needs by focusing on your own perspective or experience.)<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-empathy-for-competitors\">Empathy for Competitors<\/h4>\n\n\n\n<p>Nadella contends it\u2019s important to <strong>engage directly with competitors in order to learn from them or to resolve disputes.<\/strong> He writes about meeting with executives from large tech rivals such as Apple and Facebook to better understand what they were doing well that Microsoft wasn\u2019t doing and willingly learning from them.<\/p>\n\n\n\n<p>(Shortform note: While Microsoft was engaged in storied rivalries, Nadella brought in a different mindset\u2014one that\u2019s similar to what Simon Sinek describes in <a href=\"https:\/\/shortform.com\/app\/book\/the-infinite-game\" rel=\"nofollow\"><em>The Infinite Game<\/em><\/a>. This encourages you to shift your focus from defeating others to maintaining a healthy position in your industry.)<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-empathy-for-partners\">Empathy for Partners<\/h4>\n\n\n\n<p>Nadella explains how empathy plays a big part in his approach to business disputes with partners. He seeks common ground instead of trying to win or dominate others. He argues that <strong>empathy allows business leaders to understand the legitimate concerns or objections others may have and to find positive solutions<\/strong> that work for both parties.<\/p>\n\n\n\n<p>This empathy paid off in a dispute with Yahoo, which used Microsoft\u2019s Bing as its search partner. Yahoo wanted to breach its contract, and the situation could have easily escalated. Instead of making threats and demands, the Microsoft team practiced empathy and listened to the Yahoo team\u2019s concerns. They worked together to find a solution that satisfied both parties\u2014without costly litigation.<\/p>\n\n\n\n<figure class=\"wp-block-table\"><table class=\"has-fixed-layout\"><tbody><tr><td><strong>5 Steps for Resolving Conflicts in Business Partnerships<\/strong><br><br>While business partnerships can bring considerable benefits to both parties, <a href=\"https:\/\/hbr.org\/1986\/11\/when-partners-fall-out\" target=\"_blank\" rel=\"noreferrer noopener\">it\u2019s not uncommon for partners to face occasional rough patches<\/a>. These five steps <a href=\"https:\/\/www.forbes.com\/sites\/theyec\/2021\/11\/01\/15-tips-to-realign-and-resolve-conflict-with-your-business-partner\/?sh=6f0b947f23f0\" target=\"_blank\" rel=\"noreferrer noopener\">can help you resolve conflicts in business partnerships<\/a> and get back on track. They dovetail with Nadella\u2019s approach to empathetic leadership:<br><br><strong>Step #1: Hear both sides. <\/strong>Set aside your own opinions temporarily, and listen to what your partner has to say with an open mind. Seek to <em>understand <\/em>your partner\u2019s position even if you don\u2019t agree with how they view the situation.<br><br><strong>Step #2<\/strong>: <strong>Re-establish common goals. <\/strong>Disagreements are often rooted in a misunderstanding or in a misalignment of goals. Going back to the drawing board to re-establish the goals you wish to reach together will help to clarify what needs to happen.<br><br><strong>Step #3: Focus on the facts. <\/strong>To avoid impulsivity, emotional outbursts, or the blame game, seek to keep the focus on the facts and not on your feelings about them. Objectively assessing the situation can help keep things productive and calm.<br><br><strong>Step #4: Talk to a mediator. <\/strong>A third party can help resolve disputes by bringing a neutral voice into the discussion to moderate disputes. Hire a business coach or counselor to air your issues and seek guidance.<br><br><strong>Step #5: Make a plan. <\/strong>Work with your business partner on a clear, step-by-step plan for getting back on track and reaching your shared goals. Make sure that each partner contributes to and fully understands the plan before getting back to business.&nbsp;<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-3-empathy-is-understanding-others-obstacles\">#3: Empathy Is Understanding Others\u2019 Obstacles<\/h3>\n\n\n\n<p>In Nadella\u2019s experience, <strong>empathy is crucial for understanding the obstacles others may face<\/strong>. He himself faced occasional abuse as an Indian immigrant when he first came to America, but the privileged background he came from helped to insulate him from taking the insults too personally. He acknowledges that, for many immigrants and people from less-privileged backgrounds, the barriers can be even harder to overcome.<\/p>\n\n\n\n<p>Witnessing the career sacrifices of his mother and wife opened Nadella\u2019s eyes to the struggles many women face professionally. His mother was an accomplished Sanskrit scholar whose career struggled\u2014and then floundered\u2014under the pressures of trying to balance both her family and working lives. When he first took over as CEO, Microsoft\u2019s workplace had grown toxic over many years. Employees were more interested in backstabbing one another or arguing with each other than they were in pulling together as a team to achieve common objectives. To combat this, Nadella promoted team-building exercises and encouraged seeking common ground. He also took the time to get to know his senior team members as individual people (not just as employees) by hosting a meeting in which each person was allowed to open up about themselves on a more personal level.<\/p>\n\n\n\n<p>Listening to competitors and partners and empathizing with their points of view created trust, Nadella says.
